Running count vs true count: the card counting formula
Card counting runs on exactly two numbers, and confusing them is the most common mistake in the whole discipline. The running count is what you keep: a raw tally that rises and falls with every card dealt. The true count is what you use: the same number corrected for how much of the shoe is still undealt. One is information; the other is an instruction.
The bridge between them is the only formula card counting has — one division, done in your head, over and over, at table speed. The blackjack running count
The running count starts at zero the moment the dealer shuffles. From then on, every card that hits the felt adjusts it. In Hi-Lo, the low cards 2–6 count +1, the neutral 7–9 count 0, and 10, J, Q, K and A count −1 — and you count everything you can see: your cards, every other player's, the dealer's. When the shoe is reshuffled, the tally resets to zero and starts over.
A positive running count means more small cards than big ones have been dealt, so the remaining shoe is proportionally rich in tens and aces — the cards that pay player blackjacks at 3-to-2 and bust dealers on stiff hands. A negative count means the opposite. So far, so simple. The trap is treating that raw number as if it meant the same thing at every point in the shoe. It doesn't, and the difference is the whole reason the true count exists.
The card counting formula
True count = running count ÷ decks remaining. That's it — the entire mathematical machinery of converting information into action is one division. Some worked examples, using the six-deck shoe you'll meet most often:
- Running count +6 with six decks left: 6 ÷ 6 = +1 true. Barely an edge — this is a shoe that merely stopped being bad.
- Running count +6 with two decks left: 6 ÷ 2 = +3 true. Same tally, triple the meaning — a genuinely player-favorable shoe worth betting into.
- Running count +9 with three decks left: 9 ÷ 3 = +3 true. Different raw numbers can be identical instructions.
- Running count −4 with two decks left: −4 ÷ 2 = −2 true. Negative counts convert too, and they're telling you to bet the minimum or leave.
- When the division isn't clean, counters typically truncate toward zero — a +5 over two decks is 2.5, played as +2. Rounding down keeps your estimate of the edge conservative.
Why the running count overstates your edge early
Think of the running count as a measure of imbalance and the true count as a measure of concentration. Six extra high cards spread across six undealt decks — more than three hundred cards — barely changes what the next card is likely to be. The same six extra high cards packed into two decks changes it three times as much. The imbalance is identical; the concentration is not.
The cleanest illustration is a single card. Remove one 5 from a single deck and you've meaningfully shifted the odds — that's a full +1 true count all by itself. Remove one 5 from an eight-deck shoe and you've done almost nothing; you'd need to pull a 5 from every one of the eight decks for a comparable effect. This is why counters who bet off the raw running count early in a shoe are overbetting thin air: a +6 running count off the top of a six-deck shoe feels exciting and is worth almost nothing. The running count flatters you early. The division tells the truth.
Estimating decks remaining by eye
The formula needs a denominator, and no one at a casino table hands it to you. Counters get it by glancing at the discard tray — the clear plastic rack where dealt cards pile up — and estimating how many decks are sitting in it. The estimate doesn't need to be perfect — being off by a fraction of a deck changes the true count far less than losing the running count would.
